(Bear with me, this post is a little long, but I'm going to bribe you offer you the chance for a reward at the end)

The debate over buying leads from lead generation companies is one of the more prevelant topics on our site. There are very few people that don't have an opinion. You either believe it's a good idea (most likely because it has worked for you in the past, or maybe you know someone it has worked for) or you hate the idea (most likely because you bought them and it didn't work for you or you know someone for which this was the case).

I'm here to tell you, most of you will fail with leads you purchase from a lead generator and even with leads you generate on your own site.
(I'll give a pass to leads you get from your blog, I believe these are some of the best leads out there, short of a referral)

But it's not because the leads were bad, it's because you were not good at working them.

I get so sick of hearing people say that 'the leads sucked'. They didn't suck, you sucked. I know it's harsh, but it's the truth. How do I know this? I've seen hundreds of agents work the exact same leads with huge variations in success. The leads were always a constant, the only variable was the person working the leads.

We used to run a real estate company prior to launching ActiveRain. We generated (in our prime) a couple hundred leads a day in the state of Washington. We had 100 agents in our company working the leads and about 75 referral agents outside our company working our leads (this was just in WA, we had the same set up in CA, MD and VA). We had brand new agents that stuck to the plan we outlined for them who consistently closed 3-4 deals a month with our leads. We had other agents, with much more experience, working the exact same number of leads who never closed anything from the leads. Working internet leads is not for everyone. It takes hard work, dedication, the ability to take rejection, ingenuity, and a system.

Most agents fail because they don't have a good system.

By system, I mean two things. A good CRM tool to manage the leads, and a good process for working the leads. Good CRM's are all over the place. We have quite a few that advertise here on ActiveRain. Ask anyone who has had success with leads and I guarantee they can recommend a good CRM, that's the easy part. The hard part is having a process that you follow with EVERY lead. This is where most agents break down.

The 2008 (haven't had a chance to review the 2009) NAR profile of home buyers and sellers says that most consumers make a decision of which agent they will work with within 2 weeks of starting their search online, but they don't actually buy something for 8 months from when they start searching. So, you have to be able to capture their attention in the first two weeks......and HOLD their attention for up to 8 months (sometimes longer). If you are really good on the front end, there's still a good chance you will lose them on the follow up. Or, if you're really good at follow up, you may not even get the chance because you never put in the time to convince them to work with you from the outset.

Let's not bog down in what makes a good lead. That is open for it's own discussion. Let's say at the minimum, it's an email. At it's best, a lead has a name, email and phone number (huge bonus if you get an existing address).

What do you do with a lead the first day you get it? The second day? The tenth day? A lot of agents working internet leads (based on the 175 agents I had the pleasure of working with in WA) are completely unable to do anything outside of the first day they receive a lead. If they do do something in the subsequent days leading up to the two weeks during which a consumer will select an agent, it's probably because their CRM allows them to send automatic home searches or form emails. But their ingenuity and their phone calls cease! The first two weeks are CRUCIAL and most agents give up after the first day. Heck, some people don't even call the first day.......they just send an email (Nothing floored me more or got my blood pressure higher than seeing leads where an agent was too lazy to call and all they did was send a form letter).

Ben Kinney, our headline speaker at RainCamp has a large team of Keller Williams agents here in Washington. His team uses a formalized process for following up with leads called 'The Ten Days of Pain'. He calls it that because it's as painful for the consumer to be on the receiving end as it is for the agent to actually follow through with completing it. Ben's way of doing things isn't the only way to do it, but it's highly effective for his team. Gary Keller has a chapter in his SHIFT book called 'Internet Lead Conversion'. As Elizabeth Bolton wrote in her recent review of SHIFT, "We're all spending a lot of time producing online content - generating online leads and converting those leads to closed sales is critical so this chapter was one of my favorites."

I don't think anyone reading this will disagree with the fact that learning how to convert online leads into sales is a HUGE deal if you are either buying leads, or generating your own.

So let's all put our heads together and share our tried and true 'processes' for converting internet leads.

The Bribe Reward: 1200 points

Write a post discussing your process for converting internet leads. In your post, include ANY and ALL relevant facts that someone would need in order to utilize your method. Do you use a CRM? Tell us which one. Does it have cool features? Share them with us. Do you get all Sherlock Holmes and attempt to learn every fact about the person from their email address? (you outlook users need to check out Xobni.com) Do you search for them on Facebook using their email address and attempt to 'friend' them? What kind of information do you attempt to provide them in order to convince them you are THE expert in your market and better than the other 5 agents they have come across? Do you have certain things you do at certain intervals during the process? Do you use video emails in order to let them know you are a real person?

I want the details! And most important, I'm looking for some really cool outside the box ideas of how to get people to respond. Are you doing something that is really working effectively? Share it with us......pretty please!

What if you don't have a process can you still participate? You sure can. Get creative and manufacture a process.

Bob - Maybe we are in a Recession, but the value of lead capture is worth more than 1200 points. I say get off the dime and open this up to the winners out there. I'd bet there are capture systems that is under lock and key... perhaps you can encourage them. Up the ante ... ( Lets see what the biggies are doing)

This one is more about conversion once you have the lead, so converting a lead into a closing. Capturing leads is an art form in it's own right but not necessarily the focus of this contest. Maybe you have our next challenge dialed in :-)

Cool, I am waiting for my Soci@l e-book to arrive so I can really work mine with the 10 days of pain plan.  I didn't take real good notes at RainCamp and can't read my writing! lol!  I will be the first to admit that for my leads that I pay for I SUCK at it! I do have a great system - the Market Leader system but I really have let it go the last couple of months.  This was one of my New Years Resolutions! I look forward to the responses. Don't know if I will write what I do because it isn't much to brag about.

Why don't you write about what you would do in a perfect world? Maybe that will help you start to formulate a plan and put some thought into how your end process will end up looking. Then as others write posts and add ideas, you can cherry pick their best ideas to add to your plan.

My conversion numbers are not very high. Maybe not so bad for internet (consumer direct) leads, but my target audience are mostly degenerates first time buyers and lower credit score home buyers. I'll have to share on my aspirations as well. SHIFT has helped me with this mentality as well.

Bob ~ I don't get time off for good behavior?  I just finished your last challenge and now ya got me back to work the first week of the new Year! 

I am certainly going to be all ears on this subject because I have not been too successful with this myself.  Although I am not a fan of promoting one company or another in the faces of many, I have to say that the Keller Williams group in my town has always been willing to share their BIG office meetings with the whole group of us in our town which benifits us all.  I have gone and learned a few things or two. I am going to try to produce something by the deadline.

Bob- This sounds like one of your best contests, yet.  I'm looking forward to reading the different follow-up systems that agents use. 

I've had mixed results with internet leads. The leads have been generated in three categories: those from my own sites, scrubbed (interviewed) company leads and unscrubbed company leads.  I've had the least success with unscrubbed leads in the incubator (just looking) stage, who are months away from maturing into a viable lead.  And, Yes, in those instances, I'd agree that the fault is mine.  Many of them just feel like a waste of time, but could probably be converted with consistent effort.

Thank you for the post on this.  I was just at a business meeting yesterday where the best agent in the office said paying for leads is a waste of money.  I agreed with him on this but didn't realize how bad I was following up until I read your post (I did always call but would give up after one week).  Will definitely reconsider my approach and look forward to seeing where this contest goes.  Thank you.

Barbara CalwhiteWow!!  Another contest to make my head hurt me think.  Writing a plan means creating a plan and I sure need one.  You are right that all the work and effort spent to get a lead is worthless if the lead can not be converted to closed sales.  I will definitely get to work on this.

Bob - Loved the post and it's something I've been thinking about a lot, so it came at the right time for me.  My conversion hasn't been stellar and it's one of the things I really want to improve.

On a side note - check out CMP.ly for your disclosure needs.  It really doesn't get any easier than this and it complies with the FTC rules (they actually checked with them before building it).  I love it since it's so simple to use.

Bob: Thanks for the creative idea. I probably won't participate as I haven't worked leads since 2007. My experience was generally positive in that I did garner clients. It's just not the business model for myself or my company. We build relationships over time and work within our databases. I've often found internet leads to be people looking around and shopping. Although I encourage this, I tend to want a firm commitment from my borrower before proceeding too far. Thanks again for the post. Russell I love it!  This is one of my favorite pep talks as well!!!  This contest will definitly take some thinking, though, and acutally putting my systems down on paper... or wait, do I have a system?  LOL  Anyway, my shift book has a permanent spot on my desk, used primarily as a reference guide.  With all of the KW Training I have had, I should be able to come up with something!!!

OK, I admit it, I DO suck sometimes at the follow up, so I have a lot to learn.  I am really looking forward to following this one and all of the great tips and tricks that Active Rainers will be posting!  Not sure if I'll be in the contest or not as I'm still on a huge learning curve with AR - somebody gimme an umbrella!

I have the same question as Mr. Walters -- what IS a CRM?  I've been rolling it around in my wee brain for a little bit now and I'm thinking maybe the first word is Contact and the last word Management?  LOL!  Do tell!

I believe the most important part of converting an Internet lead is a super quick response and of course taking the effort to call someone who has left a phone number (before they've even left the computer). This may be the only opportunity to impress a potential buyer by showing interest in their needs.

Lots of good information there, no question.  If you have the crm, you have the systems, you follow up, you call, you write...but the leads dont respond...its a bad or dead contact (cant call the a lead)

if they give you fake phone numbers and fake names and a week later hit the "unsubscribe", its a bad lead.  IF they hang up on you sreaming...I DONT WANT A REALTOR, its a bad lead.  When 96% of the leads delivered, fall into this category, they are not LEADS they are names and phone numbers.  I can get those out of the phone book for free, from the chamber of commerce list for FREE, lots of places for FREE.

I'd rather cold call a list and just ask.  Do you have a professional realtor in your list of professional service providers...you know, right next to your cpa, banker, attorney???  I'd like to be your realtor.  then handle the objections from there, develope relationships, network and ask for referrals...... I bet its at least as productive as Buying leads.

I still will write 10,000 times, do not buy leads again, I WILL NOT BUY LEADS

Ok Bob,  I'll bite, we have had extraordinary success with a new web site, new branding and a new lead follow up concept. Indications are that we will dominate the Internet in our market in 2010. I have been managing Internet marketing for Realtors for the past ten years and have never produced the results that we are now realizing. It's more than the lead follow up. Guilty as charged when I was a Realtor. In case you're wondering I was one of the agent's working with BrioRealty that was ran by Bob and yes I sucked at it badly. I did everything I was not supposed to and Bob is right it's the person as I am a testament to it :-) 
I've always wanted to see what others specifically do to be successful; although I know quite a bit I'm REALLY interested in reading everyone's responses.

THANK YOU for this post! As a service provider, it is difficult to hammer home the importance of organization and diligent followups without chasing the client away. You would be very surprised how many clients expect a "golden ticket". I can deliver a sound foundation - an efficient process - to make things as simple and effective as possible. But I can't do the work too.

I REALLY look forward to formalizing a post for everyone. (without giving away my entire process - :) Thanks again and HAPPY NEW YEAR!

I used to call back and leave messages with a very Cheerful, "Hi, this is Sam, the pushy real estate agent who is going to spam you and call you at least 10 times a day until you hire me! You can get me back by emailing me everyday and calling me during dinner time. Here's my number and email address...."

Works like a charm : )

If I reached them, I'd say, "Hi, this is Sam, I'm a really desparate real estate agent. I've got 4 disabled kids and a very angry wife, so I really need you to hire me, or she'll divorce me and my children won't have their daddy to read to them every night. You really don't want to be responsible for that do you?"

Then I'd pause.

They'd usually crack up - and in the latter case, if they didn't already have an agent, it'd be a slam dunk.

It's all in the delivery.

Takes some brass ones to pull this off though.

As I read these comments and the new posts I see many Realtors who claim to have success calling leads within minutes or an hour. There must be something different about the source of their leads. Maybe they are referring to people who contact them from listings on line. On the flip side are the Realtors who say they call and call and never hear back from people. I've been very successful with my Internet leads and seldom call them until I feel they are ready to buy. My high lead retention rate tells me I am doing something right. So what is the difference?

Hi Bob- Well, you've done it this time!  I would LOVE to see, in about a month, the number of hits this post has received--I'll bet there will be a large distance between the total hits for this one and the one that was formerly #1 for most hits! 

You'll capture repeat visits from those contemplating going with lead generation systems, to those who are already attempting to manage them and can't wait to see what they're doing wrong, to those who do, what we think is a good job but, would like to tweak our management system to improve our conversion percentage!

I know I'll be checking back in at least once daily to read everyone's entries and I'll start working on mine too!  I think mine is a good one but, it can always be tweaked--UNTIL I get to 100% conversion!  Right?!
