A bunch of years ago, I did a Joe Stumpf "By Referral Only" seminar.  And I was totally blown away by a lot of what he said.  But one of the legs of his program was not answering your phone.  No, never under any circumstances!  There was a very long winded message he recommended we record for our voicemail.  It would change every day and give the caller a couple of windows during which you'd return phone calls.  Oh, yes!  And I totally love your referrals!

He didn't care if you were busy or playing some mindless computer game.  When that phone rings, don't touch it!

While I learned a lot during his presentation, I decided to forget about the phone thing.

Then I started to notice something.  Every time I called a colleague, I'd get this obnoxious long-winded message talking about how busy they were and saying they'd call be back between their 2:00 pm settlement, which they expected to end at 3:00 pm, and the 4:30 contract presentation on the listing they had on Northampton Street.  Yes, there was always a settlement in there someplace!

Pul-eeze!  I just want to show your damn listing at noon!  It says to call you!

Then, as I was preparing a listing presentation, I got an inspiration.  I was competing against an excellent agent who I knew would be able to blow me out of the water - except for one little thing.

When you called her, her voicemail message gave you her daily schedule, but she absolutely never ever, under any circumstances, answered her phone.

So guess how I distinguished myself?

"Mr. & Mrs. Seller, I answer my phone when it rings, unless I am driving, praying in church, playing my flute at someone's wedding reception, or totally indisposed.  If I don't answer it, I normally call you back within a few minutes.  If I don't return your call within an hour, I'll take you to lunch at The Palm."

The next day, they called the mega-agent and got her schedule, complete with the hour window for returning calls - much later that day.  I answered my phone.

I got the listing.

It wasn't just that I answered their calls.  They knew if a colleague called with a question, I'd either pick up or call back with the answer.  If someone called on the sign or on an ad, I'd pick up an talk to them.

And there are times, I explain to them, that even I will not answer.

Once, I picked up a call I'd been waiting for for months.  I was in a ladies' room, and you guessed it!  Someone flushed!

If I'm at my niece's wedding, I'll turn off the phone.  Same thing if I'm doing a radio interview or making out with my sweetie. 

But the point is, my clients know I take communications very seriously.  And if I take them to lunch at The Palm, it's usually to celebrate something festive, not to make up for not calling them back with the hour!

I pride myself in answering the calls from my clients but my problem is when other agents don't call me back.  I have put in several offers on homes where I can't even confirm that the other agent has received my offer.  I tell them that they can even text me telling me that they have received my offer.  It is so annoying that some agents think they are too good to even acknowledge you.

I agree that the non-returned phone call is a stupid trick to imply thst you are so successful that you are perpetually busy.  Well good for you,  but how does that get my house shown and sold if you are always off somewhere working for someone else?  This seems especially short-sighted in a time when Internet shoppers are upset if they do not get a return email or web inquiiry response within 15 minutes!  I guess the old way is still trying but I doubt that it will continue to be successful.

Anyone too busy to answer their phone or call back within a reasonable amount of time will sure to be a turn-off to buyers. There are 100s of other agents in your area willing to help!

I answer my phone whenever I can....but I know several agents that do the 'I'll answer my messages between 1-2'....      Buyers are fickle - - and they will move on to the next person that does answer their phone, that's for sure.

Patricia, great post!  Are we not in a service industry?  Playing hard to get makes no sense to me.  I tell my clients it's OK to call anytime between 10 am and midnight, and I mean it.  At first they think I'm crazy for taking calls that late, but I tell them if they have a questions, or if something is bothering them, I don't want them to have to worry about it all night.  I never go to bed anyway until at least 1 am.

As a loan officer I try to explain to my clients that the fastest way to get a response is to e-mail me or send me a text message.  Its not that I mind talking to them, but I can only talk to one person at a time, but in the time it takes me to check my voicemail, return the call, and have the conversation I could have answered their e-mail or text message and then went back to working on their loan.

I also try to explain to them that as soon as I know something; you will know something.  I let them know the day I get the appraisal back and what the house appraised for; I let them know when the file has been submitted and what the estimated turn times are for their particular lender.  I find this cuts back on the 'status' phone calls and let's me devote more time to making sure I have a smooth loan and a smooth closing.

Since I work from home and all of my clients know this up-front.  They routinely call me on the weekends and at 9 or 10 at night; I do not mind taking the calls - but even we need time off eventually.

So, while I dont' subscribe to the philosophy of making yourself unavailable; I also try to limit access.  Not because I mind talking to my clients.  I absolutely LOVE speaking with them and helping them and making sure they are educated, but I offer a very wide range of services to my clients from minimal credit repair, to looking at GFEs and giving 2nd opinions.  Yes, your getting screwed or no your not.

Since, I work from home I think they sometimes forget that I dont' work 24/7.

Two words..."Customer Service." 

People always seem to find some weird way to justify doing things differently, all in the name of making some kind of impression that is sure to make you more successful.  To me, it is just another way some guy has developed a different marketing plan that will put money in his pocket.  It sounds good, someone believes it, and he makes money.

Common sense & customer service are good bedfellows.  I've been in customer service most of my life, from working for others to being self-employed for many years, and doing crazy stuff by making yourself unavailable to your clients is in my opinion a bit insane.

When I work with someone who isn't available, I find someone who is available.  As for my hours, like Christine, I make myself available for 14 hours a day.  If I am awake, I answer my phone.  If I am asleep and it rings, I answer it then too (I just don't advertise that, I don't want to be a 24 hr. service).

I have several businesses, and my phone rang one night after midnight.  I'm usually up and on the computer, so I answered it.  The guy thought I would be closed and he was planning on leaving me a message.  He was shocked when I told him I would be glad to help him since we were on the phone already.  He offered to call back in the morning, and I wouldn't hear of it.  We handled things on the spot.  He was shocked and happy, and very pleased that I put customer service first.

I'm starting to love that guy:-)  I like being able to reach somebody, or have them calling me back in a timely manner.  I've also heard different 'Business Philosophies' on how and when to answer the phone, but I live by the Golden Rule on this one.  While I know folks won't always be available, if they are too busy to call me back ... it probably means they're too busy to service my clients or me.   Next >>>>>

Absolutely, Pat!  I always answer my calls or return calls promptly.  This is a NOW generation, and they don't like the phone anyway, so they'll probably move on if you're not available.

Taking something like this to distinguish yourself from the compeittion is a good idea - that's what we have to do.

Pat, I went to one of those Joe Stumpf seminars too and totally disagree with his advice about the phone.  Who wants to hear someone's schedule on a voicemail and what are the chances that they live up to what they say and call you back in a timely manner?  Much better to just answer the phone or just call the clients back.  No need to give yourself a self-imposed timetable that you can't meet.  And who can remember to change their voicemail message every single day?

Patricai..I always like reading your stuff...This particular subject though always has me on the ropes. WHen I atend meetings, My phone is on silent. If there are breaks in the meeting, I will return phone calls.Of course, that tends to lead to phone tag, and here we go again. I have a problem with people getting up to take calls during set appointments, I think its distracting to have one person whispering into the phone telling someone they don't have time to talk right now..or even worse, taking the time to talk while we wait.

I have been with agents that took and made phone calls while showing property, I don't get it. I believe in focusing on what is in front of you, and then do something else when you are done there. I also don't like my food toching other food on my plate, so there may be other deep seated issues here as well.

Last week I woke up early as is my normal occurance, and pick up my phone which  turn to silent at night. I looked and saw a missed call from a Realtor at 11:47 the night before!!! I had submitted a large contract offer the day before, and he called me at that time...So I called him at 5:30 AM to see if he still was on fire, and of course got his voice mail..

My short version of this problem is to have a message that sends people to an alternate number that is always answered. I am looking at the virtual office concept and considering hiring a very talented assistant. Sometimes the call is earthshattering, many times its just a convientient time for them to call to see about progress on a file. ..I think a great assistant is the way to go, I done it both ways, and its time for me to find a great assistant again...

I'm like you...my clients know that if my phone is off it is for a reason:  I'm with a client, or in a closing or something that doesn't enable me to answer it without being rude to someone else.   I let them know this upfront.  Never had anyone complain, especially since I make it a point of turning off my phone in front of them when I am with them.

I followed Joe for many years, don't remember the long message part. But, I do remember the part about asking people to leave which is the best time to reach you.

The phone can be so distracting if you have devoted so many hours of prospecting. However, if you are responsible for setting up showings that is unreasonable. Agents can't wait that long.

You clients are usually Ok with it as long as they know when you will call.

Congratulations on the listing and how you got it. That is good marketing, knowing the other agents weakness and applying it to beat out you competition.

Patricia, I followed Joe for years and that was the one thing I hated about what he taught.  I would rather answer the phone, if I can, than leave something sitting there needing to be attended to?  I mean what the heck?  Make 'em wait?  That is not good customer service.

The one thing that always stood out in my mind about that phone message was when they said they returned calls between 4:00 and 6:00, most of the time they DIDN'T return my call, that just frosted me.  In our industry, you are only as good as your word!

Great post.  We used to personally answer all calls, but the quality of the leads have degenerated so much we are dealing wiht persons that have an agent and just want free information, or those demand we just open doors without committment from the buyers.  We did pick up the phone yesterday and have a listing appointment tomorrow.

I liked your post, and it made alot of sense. I haven't been using stumpf's plan, but I do have a message on my phone that says I will answer calls for an hour in the morning and an hour in the afternoon.  I think that when I hear agents saying they will call me back as soon as they are available, and then not getting call for 2-3 hours causes people to not rely on agents. The way I see it, by giving them a time for returning calls (without saying that I am out doing this or that) let's them know a definitie time they can expect to hear from me. Now it doesn't mean that I won't call them back sooner, it just gives me a definite time to be returning calls and at the very least allows the client to know the time they will for certain hear from me. But I would say 3/4 of the time they will hear from me even sooner and they really like that, that's just my 2 cents

Patricia, Great post and I agree with you!  My phone is only off, or on silent, when it needs to be. I did, however, add a voice mail for evening calls. Being a single parent, I wanted my "tuck in" time with the kids, and give them my full attention. My recording goes like this: blah blah blah..if it's after normal business hours, I may return your call on the next business day". Then, it gives me the option of calling the  next morning. It has worked well!

Thomas, cell phone service is so much less expensive than it was a couple of years ago, and there is no excuse for not calling back soon.

Dawn,  in this day of trying to call the agent from in front of the house with buyers to ask "How do we get in?", you gotta call back before 4 in the afternoon!

Hey, Pat.  The thing with Joe Stumpf is a combination of life/work balance with letting whoever is calling know you will call them back at a specific time. There's lot's of times I turn my phone off -- buyer consultations, listing appts., real settlements, sleeping at night, etc.  Many times you get voice mail that says "I'll call you back ASAP"  (or words to that effect).  The time thing is about letting the caller know when they can expect a call so they aren't "waiting by the phone" (not that they would).

I don't do the whole "time frame" thing or the "Please leave the name of the person who referred you so I can thank them." thing but my voice mail does say I'll call back within 2 hours or, if it's after 7:00pm, I'll call back tomorrow.

I'm not real big on long drawn out messages.  I am big on returning voice mail and having voice mail returned which seems to be lacking as well!!!

The flip side r answering the phone every time it rings is answering the phone in the can and hoping the folks on the other end don't hear the flush.  I mean, how awkward is that!?!?

My clients like it that I answer my phone when it rings.

The way I get around agents who sometimes don't answer their phones is to call them from a registered land line. Some look at their phone when it buzzes, see it's a cell and figure, "Oh, it's some sign caller who actually wants me to give them information on my listing; spittoey on that nonsense." (I'd hate to be their client.) But if it's a registered land line, it could be a seller who wants to list. So, they pick it up.

I agree with what you said...I too get frustrated with those long winded messages telling me that my call will be returned within a certain timeframe. We are not doctors or lawyers, who would normally have a schedule like this...we are in a service industry.

Even if I wanted to, I couldn't change my voicemail daily...I can't figure out how to! I got it on there once and there it stays until I get rid of the phone!

You know, I tried the phone message thing for about a week. I kept the message but I still answered my calls. Truth be told, I quickly learned (as is the case with frist time buyers), they want answers to their questions the moment they have them. If you can be there for them to answer those questions...to give them that extra vote of confidence...you're golden. You've won a client and an advocate! Isn't that the goal? To gain new clients and turn those clients into advocates?

I haven't found the "perfect voicemail" yet but I do answer my phone when it rings. If I don't answer, I'm literally on another call and will either 1.) shoot you an immedate email if I'm on the computer to let you know I"ll call right back in just a minute, or 2.) call you back immediately once I'm off the line.

Goint point.  I or my assistant answer the phone when it rings.  That whole, I return calles between...is annoying.  It's particuarly annoying when it's someone who has very little business or is part time and trying to look busier and that the are.

Good listing technique.  I am so happy this worked.  I  try to do my best to answer my phone due to fact that I hate playing phone tag with someone and the client is always happy when you pick that phone up.

Even though, I feel your technique is the right approach, I also have been to some of the training classes put on by Joe Stumph with"By Referral Only" and what I got out of his phone technique was for us professionals to have good techniques for time blocking.  I know if I do not time block certain things out of my day then they will not get done.  That is all I took from it.  I know he preaches the whole annoying message thing, but at the end of the day, it did not work for me.  However there are moments out of my day that I just cannot pick that phone up and even though I hate to do that I have to, otherwise nothing else would get done. 

Just a thought.

I'm with you. When I call an agent to ask a quick questionand it says they return their calls between this time and that time, I am annoyed. "If I needed the answer to my question two hours from now ... I woulda CALLED two hours form now." Geez.

The top agent in our office does a lot of trainings, and she says ... Rule Number One is ... ANSWER YOUR PHONE.

When I was a salesperson, I worked for a guy in San Diego named Bill Roberts. Very old school real estate broker, grizzled and seasoned, but wise as can be. He told all agents that he always answers his phone, even in the shower. He feels and felt then that every call was potentially another $10,000. Commissions here can be more than that, even with prices down, so you can call that phone call another potential $10K or whatever number suits you. The point is, answer the freaking phone. Playing coy and cat and mouse with the caller <"I'm so busy"> is really pathetic.  And while I am pontificating, AGENTS: if you currently have an outgoing voicemail that says "If it's after 5 PM I will return your call the next day...I am using my sing songy voice....thank you for calling...." CHANGE IT!!!!  We're all sick to death of your annoying time management call return schedule. Return the call that night for the love of god.  It's probably important if we're calling you after 5 PM.  Thank you.

The internet age has conditioned people to expect immediate answers.  When they call us, they expect us to pick up.  When they e-mail us, they expect a quick response.

While it's important to keep our lives in balance, whenever possible, I answer my phone and try to return e-mails promptly.  I would never sit by and not answer my phone, simply to APPEAR busy.

There's one agent whose voice mail always says, "I'm out showing houses." Yeah, right. Give me a break!

Pat - Great strategy in beating out the other agent. Once I knew I was up against a great agent, even with her kids and a busy houshold she was running. I told my clients that I am totally dedicated to my business, since my children are adults now and my husband travels for business...in other words, I'm not the "soccer mom", full-time wife, housekeeper who's squeezing real estate in wherever I can. I'm not like some agents who have part-time jobs - O boasted that I am a 150% dedicated full time real estate agent! I even joked that I my hours are equal to TWO full time jobs! I got the business. In regard to phones, I'd rather answer the calls and have less voicemials to return!

IT is good to answer when possible but lets be honest some folks talk for ever. I think returning the call is better than answering and  talking fast because you have a thousand things to do. I admit I am sure I have lost a couple of deals because I simply forgot to call. But if you offer good service and results folks understand. To avoid a call during business hours to do something else  now that is a big slap in the face to the client.

Patricia, I agree with you to a point. As a real estate trainer nothing is more disruptive to a session than agents answering phones and running in and out of the room. What could possibly be that important that you can not handle it in an hour or so?

 Also when you are with another client, I feel it is disrespectful to be answering your phone and doing other business! You should be 100% focused on the client you are with and you can return the other calls later!

Throughout my career I have made it my business to leave a message on my voice mail that says, "Good morning I will be in a training seminar from 9 to 11 this morning and I will be returning all of my calls between 11 and noon!" If I am with a client showing homes, "I will be showing homes this morning.......!" You get the idea! And can I tell you, my clients all respect me for this system! They know when they are with me that I will give them my undivided attention! The key to this system, is just like everything else in our business," Do what you say you are going to do, when you say you are going to do it! Call them back!!!

My cell phone is a valuable tool for me to do business but I am not a prisoner to my phone!

If someone else wants to talk with me I want to talk with them and right away if possible.

It is a constant source of annoyance to try and call another agent and get some rediculous message that says to me "I'm too important to talk with now, I'll call you back when I'm in the mood."

There are different needs for different levels of production.

I never went to one of the classes mentioned above but I time block and by doing that was a better agent. Customer Service is just that: CUSTOMER SERVICE but there is another side to this and you know if this is you or not and I can tell you the God's honest truth that PHONE CONTROL is a MUST to be success in all areas of your life!

I knew that I had a phone problem when my daughter introduced me to her 1st grade teacher as this is my mommie - her name is Elizabeth Ward Small Coldwell Banker. NO LIE!

I have a few rules and over 1/2 of you may disagree but I live by this!

1) Communication: Communicate how you operate your business and your calls!

2) LEARN HOW TO CHANGE YOUR VMAIL: It is not that hard!

3) TIME BLOCK YOUR VOICEMAIL: Limit off time to no more than 2 hours max at a time. Prefer 1 hour increments to serve best! If you fail at calling back as promised you will fail at making this work. Customer service means you do what you say you will do!

4) WHEN YOU ARRIVE HOME...Change voicemail for 1 hour. Turn off the phone. Lock it in the glove box if you must. Walk in the door and give full attention to those that need your attention!

5) Back to RULE 2: Two times of the day! WORK TIME and FAMILY TIME - QUIT MIXING IN THE TWO! I personally almost lost my family, my husband and I almost missed out on my kids youth from my lack of phone control.

All of the business in the world means nothing if you are miserable, burned out or have no balance. You will sell more homes, have more fun and make more money with proper phone control!

By the way - I am not me-me-me ing here. This is one of my biggest passions and concerns for YOU as agents and I say this from the bottom of my heart and I walk in your shoes still today! You have to set boundaries for everything. Do YOU control your business or does your business control you?

There is a better way! I speak from true experience and after learning and practicing phone control I sold over 150 homes in less than 32 hours a week and had no team or assistance...Now this was in 2006 in a much better market - a much busier market! But even today- phone control is the number one tools I can teach you for growing your business! I love real estate and the many blessings this business can bring and I am a work a holic! I just learned to be more balanced with work and as a result made more money and was a much better agent and person in the process!

I may be kicked out of this blog but I had to share this truth!

Patricia:  I must admit I really like your phrasing for your outgoing message.  I have listened to many of these messages that tell me they will be returning calls between 11:00am and 11:30, and on and so forth.  It is like saying that you give great customer service, but only between certain short time blocks.

I always answer calls. When I am busy, I told caller to get back later. Thats it. I made caller understand my busy schedule.

Hi Karen....I don't think I would enjoy my day if I didn't hear my clients ringing my phone. I hope they enjoy me actually picking it up and I put a smile on my face as I answer it. They are the reason I can afford my lifestyle and I have a job. I take time off whenever I want during my day. It's rare I would not answer my phone. I love my job.

Mike, I don't ormally take calls when I'm with clients, but I do return them quickly.  It can get problematic if you are trying to get into places that have complicated showing instructions, and you knwo the lisitng agent is difficult to reach.  I think htat those of us who don't believe in taking calls need a mechanism to have some human do it for us.

Kris, I think most callers are pretty reasonable - as long as you get back to them, even with a text message or email.

Missy, a lot of the homes here are difficult to get into, and most of the agents who deal in the high end stuff are very responsive - but some are not, and then it gets to e a pain.

And Fran, it's important to have someone who can respond to the caller, depending on what they want.  I've seen agents sitting at their desks and letting their phones ring - and it's not like they're blogging or something else that's real important.
