IS CONTROL A GOOD THING? IT DEPENDS

I was just engaged by a CEO to coach two people: a manager and one of her employees. She (the manager) has problem with the employee’s accountability. He (the employee) does not like being micromanaged. Both people have valid points. There is a delicate balance between control and empowerment

Here is a problem that comes up all too often. Control and accountability need to be supported but we also need to empower our teams. If you do it right, you will have both.

But it is tough to let go. After all, when you started your business, you needed to do everything, or it would not get done. Sometimes you had time management issues, but you had to work through them. Now your business grows, and you simply can't get it all done. Time to hire someone.

Now you are at the pinnacle of a growing business. At this point you are now not only the owner but also a manager and the leader.

When you hire a new employee is it very important that you are ready to devote time to train and give an employee the personal feeling of success. You must teach the mission and desired results. Remember, you want to take details off your plate. For example, don’t react in this way: When your new employee asks a question don’t respond by saying, “Don't worry, I'll take care of that. It's involved."

Get out of the way. Let go to grow. Learn to let go, train, and delegate with confidence.

Engage your employee from the very first day. Explain, train, encourage, and ask for input. Once you are certain that the employee understands encourage him or her to make decisions on his or her area. Encourage the input. Then monitor. But gradually let go. Learn to look at key measurements that indicate the employee is on track such as number of calls answered, complaints resolved, orders processed, customer feedback and other key areas related to business outcomes. Then you get out of the details.

Instead of watching the details and the minutia keep your eye on the direction of your company and your overall results. Set up overarching monitors and measurements to measure the direction and success of your business. This measurement is your DASHBOARD. Think of it as the dashboard on your car. You look at the dashboard on your car to make sure that everything is working under the hood. Likewise, a business DASHBOARD helps you make sure that your people are performing the activities related to positive business outcomes. When you see something wrong with your car dashboard you ask a repair garage to handle it. Likewise, when you see a key business measurement change you ask your employees why and ask how it will be corrected. You maintain control while not being controlling. You have more important things to do such as promoting the growth of your business.

Grant, This may be good for some, but we really like to know what's going on in our business. As an example, we went to show our buyer a lower level condo. Unfortunately, the assistant for the agent described it as first level when it was actually 2nd level. We called to let the assistat know it was wrong...It's still listed as a lower level unit!

Grant it is possible to be in control but not micromanage, the two are not one in the same unless we make it one in the same.

Hi Grant Schneider - I would rather use the word accountability than control.  Holding someone accountable through a monthly >weekly >daily planner and reviewing the successes and what is needed to move forward always worked for me. Agree on the goals, and the plan to get there and determine the adjustments as well as coaching and counseling are needed.

Brian - sometimes the employee does not need to be micromanaged and the manager doesn't let them breathe.

Larry and Sheila - it does not mean set and forget but it does let you set up accountability check points.  Do you check everything your assistant does.  In your cause though it appears not to be your employee which is a different scenario.

Grant, in our world, sometimes it is a good thing to be a control freak, as sometimes the other agent doesn't always do their job.  We have to be on top of things to ensure it closes!

Your terrific recommendations should enable any manager of employees to kick the micro mgt. habit.

RE broker managing IC's at differing levels of experience must possess emotional intelligence to supervise both new and seasoned IC's.

What protocol does broker follow ensuring new agent is properly handling first transactions? 

Or when seasoned agent commits errors and omissions on multiple agreement docs including termination of contract?

Mgt style for employees vs. independent contractors is an important disinction to make. I once knew a broker who did not know the difference, whose only mode was "angry mom" even showing up at agent's house unnannounced.

Very wise advice.  I found I had to create a dashboard to keep on top of my number one employee who doesn't listen to me very well - myself.  I look at the dashboard daily to make sure I performed to the degree I told me to.

This is really good advice.  If you manage people, the worst thing you can do is micro manage because they will always want to please YOU.  And that's why I have never wanted to be a broker "manager", even having agents to hang their license with me. Although I flirted with that for awhile.  I would rather stay in control, but hire out certain aspects of what can be delegated.

"Letting go" ... and being a bit of a control freak ... you speak of a battle I wage daily, Grant Schneider.   I've yet come up with a solution that satisfies me or erases my fears.  I think the fact that I AM my business ... the bottomline ... the decision-maker ... the one that pays the price is someone falls short, amplifies my concerns/fears.  The price paid is too high, should something not be conducted correctly.  At least in my eyes.  Am I a hopeless case??

Hi Grant:

There's lots of good advice here. I think letting go can be a tough thing to do at times, but necessary.  I enjoyed managing when in the corporate world but it certainly had it's challenges. It's not something I particularly want to do at this stage of my life.

Grant, this is great advice and no one wants to be controlled or micromanaged, but give them room to grow and add to your company.
